The challenge
As a Project Lead, I was responsible for creating interactive content delivered to over 800 schools. Product adoption analysis revealed that a high volume of production did not translate to higher classroom usage. Teachers demanded ready-made materials, but also required a level of flexibility that closed formats could not offer.
My approach
To preserve pedagogical value while streamlining development economics, I advocated for transitioning to an interactive template system instead of developing each lesson individually.
I set up production processes for a 20-member team of specialists, managed the development of 5 interactive textbooks, and secured the efficient allocation of over CZK 10 million in grants and subsidies.
I initiated the development of a proprietary SaaS authoring tool, leveraging content usability data to push for a template system. This significantly reduced development requirements and improved product economics.
I conducted over 15 rounds of user testing to validate the UX of the emerging tool, ensuring the final product precisely met the target audience's needs.

Project impact
A successful business pivot, ranking in the TOP 7 of the EU accelerator IMPACT EdTech, and the subsequent successful sale of the product to an investor.
Reflection
My role shifted from project management to product discovery. I validated that what users ask for is often in direct conflict with their actual behavior. I learned how to prioritize steps that deliver real value to both development and the business.
